Need advice for kickstarting weight-loss & training

Ok straight up, I am 21, female, fat & out of shape. I put on a lot of grief weight this past year because my dad passed back in the spring. Before that, I was a committed athlete & had gotten myself into great shape. I used to be 190 lbs of pure strength & endurance, and I felt so incredibly good, strong, and confident then. Now I weigh about 260 lbs without a lot of muscle and have no endurance. I've been trying to kick off losing all this weight again, but have been struggling. I saw my therapist last week and had my first appointment with a nutritionist at my university. Both of them helped me to come to the realization that I need a large goal to look forward to in order for me to be motivated and disciplined.

Long story short, my best friend and I are planning a 2-3 week long hike for next August. This is my goal to smash, and something I'm really looking forward to. I would like to get down to at least 210 lbs, but would really like to be 200 lbs or below. Once I get my body moving and metabolism going again, I know I can do it as long as I stay committed. So, I'm really just looking for any advice, tips, things that helped you stay committed even when you weren't motivated, the workouts that helped you drop weight, whatever you would like to pass along really. Any and all is appreciated. I hate feeling so out of shape and fat, especially because when I look at pictures of myself from the last few years, I remembered how confident I felt when I knew I looked healthy and good.

For context, I'm a university student in a large city that experiences winter from November till April basically. I have access to my university's gym, but can't really workout outside during the winter.
