How to help my overweight son

Hello!! So I’m looking for help with my son. He will be 12 in February. He is about 5’3” and around 200 pounds. He is not the only member of the family who is overweight but he is my biggest concern. When he started gaining/growing about 3 years ago we weren’t too worried. Kids tend to grow out and then up. My husband is 6’2”, our son will likely be tall too. But it’s snowballed. He has a pretty sedentary lifestyle, despite our efforts to help him and encourage him otherwise. At this point, I think his weight is a physical hinderance. He needs to MOVE, but it’s not that easy for him. And he has NEVER been interested in any sort of sports or anything. We have an exercise machine that he uses from time to time. We talk a lot about health and making good choices, we don’t focus on his weight per se. But obviously your weight is one piece of the health puzzle and he knows that and he knows he’s overweight. But how do we help motivate him without scarring him? He can be pretty sensitive, I don’t want to mess him up mentally! Help please!
