Trying to get motivated to lose weight. Can’t stick to a diet for shit

I’m 38/m, 6’3 280lbs. I was in a clothing store this weekend and I walked by a full length mirror and I was just so embarrassed by how my gut sticks out like I am pregnant. My legal and arms are fine but I got this big ol gut . I am usually afraid to check myself out in the mirror because my shirts don’t fit good.

I struggle with sweets and fast food, especially sweets. I felt so guilty because earlier I had a m and m blast from sonic. I think one of those is nearly a thousand calories. Starting today (Monday) , I have gotta stop eating sweets every single day. I don’t want to become a diabetic. I know I am just ranting but I want to know what was the first change you made when you decided to lose weight? I thought about doing keto but I don’t think I could cut out all carbs as a permanent lifestyle change
