325lbs - time to fix this. Depression and injury issues. Halp?

Hey there all, and merry Christmas. Getting real tired of my size and once again I want to do something about it. The TL;DR version of my story is that I've suffered with depression for my adult life after some crappy events and a traumatic injury to my right leg. Advice with dealing with depression and stress-eating would be fantastic, as well as some gentle exercise I can start with.

Further detail if you want to read: I'm 6'2" and 325lbs. I'm a broad guy and I'll never be what my BMI says I should be, but I'd like to be 210lbs. When I was 17, an accident resulted in a puncture wound and fracture of my right shin, followed by osteomyelitis and 18 months on a cane. I have like, 90% of the function in my leg back now, but I used to play rugby. I'll never be able to do that again and it still gets me down to this day. Cardio was such a big part of my life and my weight and my leg means I just can't run right now.

On top of that, eating is how I cope. Every time I've wanted to lose weight before, I've made diet plans and as soon as things got tough I'd end up eating like shit to deal with it, and then feel so bad that I just quit the diet. Having failed a few times at that now, I don't know how to move past it. Some advice would be great.

I have a degree in human biology. I used to be so in-shape. I know what I should do, but the actual doing it is proving too hard for me to do. Any help would be appreciated, and thank you.
